Contract manufacturing in India for foreign brands
Contract manufacturing lets an Indian factory make your product without you setting up a company in India. It works well when the factory is checked on site and quality is controlled during production. It goes wrong when buyers deal with middlemen or trust samples that do not match the production run.

In short
- No Indian entity needed: you buy finished goods from the manufacturer.
- India is strong in textiles, leather, pharma, auto components, engineering and chemicals.
- The main risks are traders posing as factories and quality drifting after the samples.
- A factory visit, production samples, a pilot run and inspections prevent most of them.

Why foreign brands manufacture in India
Most buyers come to India to reduce their dependence on a single country, often China, and to manage tariff risk: the China plus one strategy with India explains where it works, and India vs China manufacturing compares the two countries. UK buyers can compare the duty on their product with our UK import duty calculator for India vs China. India also offers a large engineering workforce, English as the business language, and deep supplier bases in several industries. Government incentive schemes support production in sectors such as electronics, pharma and textiles. If you later build your own plant, the rules are in the guide to foreign direct investment in India.
Contract manufacturing or your own plant?
| Contract manufacturing | Your own plant | |
|---|---|---|
| Indian company needed | No | Yes, usually a subsidiary |
| Upfront investment | Low: tooling and samples | High: land, building, machines |
| Time to first production | Months | Often a year or more |
| Control over operations | Through contract and inspections | Full |
| Suited to | Testing India, variable volumes | Large, stable volumes |
Many companies start with contract manufacturing, then set up a company in India once volumes justify their own team or plant.

Step 01
Specification
Drawings, materials, tolerances, packaging, target price and volumes, written down before any quote.
Step 02
Shortlist
Three to five factories that already make similar products and export to your market.
Step 03
Factory check
On-site visit: the plant exists, the machines are theirs, capacity and certificates are real.
Step 04
Samples
Made on the production line, by the team that will run your order, then tested against your spec.
Step 05
Pilot run
A small first order to test quality at volume, lead time and communication.
Step 06
Inspection
Checks during production and before shipment, against an agreed sampling standard.
Step 07
Shipment
Export documents, incoterms, freight and customs in your country.
What goes wrong, and how to prevent it
Buyers who have tried sourcing from India describe the same problems again and again.
Middlemen posing as factories
Check registration and export records, then visit the address. Ask to see the line that will make your product.
Samples better than the order
Ask for samples made on the production line, keep a signed reference sample, and inspect the first batch against it.
Slow or inconsistent quotes
Send a complete specification once. A factory that cannot quote from it is a warning sign.
Small buyers ignored
Work with factories sized for your volumes and say upfront what you can order over 12 months.
Certificates nobody can verify
Confirm ISO, GMP or product certificates with the body that issued them, not from a PDF.
What drives your landed cost
The unit price is only part of it. Compare suppliers and countries on the full landed cost:
- Unit price at your volumes, and tooling or mould costs.
- Samples, inspections and any factory audits.
- Packaging, freight and insurance to your warehouse.
- Import duties in your country, which depend on the product code and trade agreements.
- The cost of delays and rejected batches, which good checks reduce.
Questions about contract manufacturing in India
What is contract manufacturing in India?
An Indian factory produces your product under contract, to your specification and often under your brand. You do not need a company in India: you buy finished goods from the manufacturer, who holds the local licences and runs production.
How do I know a supplier is a real factory and not a trader?
Check the company registration and export numbers, ask for the factory address and visit it, or have it visited. A trader often cannot show machines, staff or production records, and quotes change with every request.
What minimum order quantities should I expect?
It depends on the product and the process. Some apparel and consumer goods factories accept a few hundred units per style for a first order; processes with tooling or moulds usually need more. A pilot run is a common way to start small.
How do I protect my designs and intellectual property?
Sign a confidentiality and non-use agreement adapted to Indian law before you share drawings. Register your trademark in India. Where you can, keep critical parts or files under your control.
Is India cheaper than China for manufacturing?
It depends on the product. India is competitive in textiles, leather, generic pharma, auto components, engineered metal parts and some chemicals. For other categories, unit prices can be higher, but tariffs, diversification and risk can change the landed-cost comparison.
What payment terms are usual with Indian manufacturers?
A deposit at order and the balance before or against shipment documents is common for new relationships. Terms usually improve after the first orders. Tie payments to inspections where you can.
