India vs China manufacturing: an honest comparison for buyers

India usually wins on labour cost and labour-intensive products, such as apparel, textiles and leather. China still wins on component depth, speed and scale. The right answer depends on your product, and most buyers end up using both. The practical side is in the guide to contract manufacturing in India.

In short

  • India: lower labour cost, strong in textiles, leather, engineering, pharma.
  • China: deeper component supply, faster ramp-up, more uniform quality.
  • Quality in India varies more between factories: checking each factory matters more.
  • Start with one product line in India while China stays your backup.

Cost: compare landed cost, not wages

A lower wage does not always mean a lower price. Count everything that reaches your warehouse:

  • Unit price at your real volumes, plus tooling.
  • Imported components, which can raise Indian prices on complex products.
  • Freight, insurance and import duties in your country for your product code.
  • Inspections and rework, higher in the first orders with a new factory.

Which country for your product?

India or China? A quick decision path
  1. Is your product labour-intensive (apparel, textiles, leather, handwork)?

How to move a product from China to India

  • Pick one product that Indian factories already make for export.
  • Send the same specification you use in China, and compare quotes on landed cost.
  • Check the factory on site before paying for samples.
  • Run a pilot order and inspect it against your Chinese reference.
  • Shift volume step by step, keeping China as a backup. See China plus one with India.

Questions about India vs China manufacturing

Is manufacturing cheaper in India than in China?

Labour is usually cheaper in India, but that is only part of the price. Component imports, logistics, rework and duties can close the gap. Compare the full landed cost for your product, not wages.

Is quality lower in India than in China?

Not at the right factory. Top Indian factories export to demanding brands worldwide. Quality varies more between factories than in China, which is why checking the factory on site and inspecting during production matter more.

Which products should I move from China to India first?

Products where India already has a deep supplier base: textiles and apparel, leather goods, home textiles, engineered metal parts, auto components and generic pharma. Keep component-heavy electronics in China until your Indian supplier proves itself.

Should I leave China completely?

Rarely at first. Most buyers run both countries in parallel: a pilot in India, then a gradual shift of volume while China remains a backup.
